Methodology

The Analytical Foundation
Every AI Engagement Requires

Three proprietary frameworks. Fifteen governing documents. One integrated methodology — built to diagnose structural constraints, evaluate leadership capability, and sequence remediation in the order that produces enterprise performance. AI fails at the leadership layer, not the technology layer — and every instrument in this system is built to address that gap.

The Core Logic

Three Frameworks.
One Causal Chain.

Each framework addresses a distinct question. Together they form a complete diagnostic and deployment system — from organizational readiness, to evidence-based scoring, to leadership evaluation. The analytical foundation that governs every Octant engagement.

Framework 01
Octant Navigation Model™
Defines the eight structural conditions required for AI to perform at enterprise scale. Sets the standard against which every organization is evaluated. The Navigation Model answers: what good looks like.
What does a high-performing AI organization look like — and which conditions does ours lack?
Framework 03
AI Leadership Readiness Index™
Evaluates whether the leaders responsible for AI transformation have the specific traits required to close the gap between current state and the Navigation Model standard. The ALRI answers: whether your leaders can get you there.
Do our leaders have what it takes to close the structural gaps the Diagnostic identified?

Scoring Philosophy

Evidence-Based.
Not Self-Reported.

Scores assigned by advisors, not clients

Every dimension score is assigned by Octant advisors based on evidence gathered through structured executive interviews and document review. Clients cannot inflate their own readiness assessment.

Variance between executives is the signal

When executives score the same dimension three points apart, that gap is the finding — not the average. Survey variance shapes interview strategy before a single interview is conducted.

Diagnosis before prescription

The first two-thirds of every engagement is spent finding and recognizing structural constraints — never prescribing. Recommendations that cannot be traced to diagnostic evidence are not included.

Constraint-sequenced, not dimension-sequenced

The Transformation Roadmap sequences remediation by which constraints are binding — not by dimension number. The order matters because earlier actions unlock later ones.

Octant vs. Conventional AI Consulting
Octant Advisory
Conventional Approach
Assessment
Evidence-based scores from structured interviews
Self-reported maturity surveys
Focus
Leadership and organizational architecture
Technology deployment and scaling
Leadership search
Role archetype defined before sourcing begins
Job description written, search launched
Roadmap logic
Constraint-sequenced: binding constraints first
Priority-ranked: high-impact items first
Governance view
Over-caution is a risk category in its own right
Governance = compliance and risk reduction
Value attribution
Baseline documented before AI deployment
ROI estimated after deployment
How We Work

Four Principles That
Govern Every Engagement

Principle 01
Diagnosis Before Prescription
We spend the first two-thirds of every engagement understanding structural reality — never prescribing. Recommendations that cannot be traced to specific diagnostic evidence are not included in our deliverables. This is what makes findings defensible when challenged.
Principle 02
Evidence Over Assertion
Every score must be grounded in what was said, observed, or documented — not implied. When evidence supports multiple interpretations, we default to the more conservative score and document the ambiguity explicitly. Optimistic scoring produces optimistic recommendations that don't survive contact with reality.
Principle 03
Mandate Clarity Before Search
We do not write a job description, post a role, or begin sourcing until the role archetype is defined and the authority structure is confirmed with the CEO or board chair. Wrong archetype equals wrong candidate pool — the most consistent cause of CAIO failure, and the most preventable.
Principle 04
Baseline Before Deployment
AI value cannot be measured against a process that was never measured. We require baseline documentation of current-state process performance before any AI initiative is deployed. Without a baseline, every performance claim is an estimate — and board confidence in AI investment erodes.
Client Deliverables

What Every Engagement
Produces

Octant engagements produce structured, documented outputs — not slide decks of recommendations. Every deliverable is traceable to the diagnostic evidence that produced it.

Begin With the Diagnostic

The Framework Applied
To Your Organization

The AI Transformation Diagnostic™ applies the Navigation Model™ to your organization's specific conditions — producing a scored assessment, constraint map, and sequenced roadmap built on evidence, not assumption.
